How to Choose and Use a Propagator: Heat, Humidity and Vents

A propagator is the cheapest piece of kit in most grow rooms and the one that decides how many plants you actually end up with. It is also the most misunderstood. People buy one, put cuttings or seeds in it, shut the lid and then leave it shut — which is exactly half of what it is for. The lid is a temporary life-support system for a plant that cannot yet drink, and the moment roots appear it turns from the thing keeping your plants alive into the thing killing them. This guide covers what a propagator actually does, whether you need a heated one, what temperature and humidity to aim for, which medium to fill it with, how much light to put over it, and the bit almost everyone gets wrong: how and when to open the vents.

What a propagator actually does

Start with the problem it solves, because everything else follows from it. A cutting has leaves and no roots. Leaves lose water continuously through their stomata — that is what leaves do — and normally roots replace it. Take the roots away and you have a plant with an outflow and no inflow. Left on a bench it wilts within an hour and is dead by the afternoon.

The lid fixes this by cheating. In a sealed box the water leaving the leaves has nowhere to go, so the air inside quickly reaches saturation. Once the air is holding all the moisture it can, the leaf effectively stops losing water, because there is no longer a gradient for it to move down. The cutting is not being watered — it is simply being prevented from drying out. That buys it the one to three weeks it needs to grow roots of its own.

Seeds are a slightly different story. A seed already has everything it needs packed inside it and does not have the water-loss problem at all. What it wants from a propagator is steady warmth and a medium that does not dry out between checks. The humidity is a convenience; the heat is the point.

Nothing here is crop-specific

A propagator is a warm, humid, brightly lit box. Chillies, tomatoes, basil, brassicas, ornamental shrub cuttings and houseplants all want the same thing from it, and the numbers in this guide apply to all of them. Garden centres have sold heated propagators for tomato and chilli seed for decades for exactly this reason — British springs are too cold to germinate them on a windowsill.

A propagator does one job in three phases: hold humidity while there are no roots, keep the medium warm enough for roots to form, then get out of the way before the same wet air rots what it protected.

Heated or unheated — how to decide

This is the only real buying decision, and it is decided by your room, not by what you are propagating.

Root formation is a temperature-driven process. Warm the medium and it happens noticeably faster; cool it and it slows down, and below roughly 18°C most cuttings stall entirely — they sit there looking fine for a fortnight, slowly using up their reserves, and then go brown. The plant is not doing nothing wrong. It is just too cold to build anything.

So the question is simply: does the space you are propagating in stay above about 20°C, day and night, without you thinking about it? A heated airing cupboard, a warm kitchen, a tent that already has a light running in it — those are fine with an unheated propagator. A spare bedroom in March, a garage, a conservatory, a shed, or anywhere that drops ten degrees overnight is not, and no amount of patience will fix it.

The cheap version, and why it is usually better

You can buy a propagator with a heating element built into its base, and they work perfectly well. But a separate heat mat under a cheap unheated tray usually gives you more for the money. The mat is not tied to one tray size, it can go under pots later when you are potting on, and if you upgrade your propagator the mat comes with you. The only thing you lose is tidiness.

Whichever way you go, the feature actually worth paying for is a thermostat. An unregulated mat has one setting: on. In a cold garage that is what you want. In a room that is already 23°C it will push the medium well past the useful range, and cooking a tray of cuttings is a fast and quiet way to lose all of them.

Add heat if the room cannot hold temperature on its own. Note that the X-Stream unit below is thermostatically controlled, which is the version to buy if the room swings.

What temperature and humidity to aim for

Two numbers matter, and one of them is measured somewhere most people never check.

The temperature that counts is in the plug, not in the air. This trips up more people than anything else on this page. A thermometer clipped to the inside of the lid is reading the air; the roots are 40mm below it, sitting on a heated base. Those two figures can differ by several degrees in either direction. A propagation mat typically lifts the medium somewhere in the region of 5–8°C above the ambient room, which is exactly why a mat that is a lifesaver in a 14°C garage will overshoot badly in a 24°C tent.

If you have a thermostat, set it and trust it. If you do not, the low-tech fixes work: run the mat on a timer so it cycles, slide half the tray off the mat, or put a folded tea towel between the mat and the tray. A basic hygrometer sitting inside the lid costs less than a tray of cuttings and turns all of this from guesswork into reading a number.

One clue worth learning to read

Look at the condensation. A fine, even mist on the inside of the lid is right. Big running droplets mean it is too wet in there and you are heading for rot. A completely dry lid means the seal or the vents are letting everything out, and your cuttings are on their own.

The vents — the control nobody touches

Almost every propagator lid has vents, and almost nobody moves them after the first day. They are the most useful control on the box.

The logic is straightforward once you see it. Before there are roots, saturated air is keeping the plant alive. After there are roots, that same saturated air is a problem: the plant can now drink, but the still, wet atmosphere is ideal for the fungal and bacterial rots that attack soft stems, and the plant has no reason to strengthen up. Damping-off in seedlings — where a seedling keels over with a pinched, watery stem right at soil level — is very largely a still-and-too-wet disease.

So the vents are how you walk the plant from one world to the other, gradually. Shut for the first few days. Cracked open once you expect roots. Half open when you can see them. Wide open when the plants are holding up without wilting. Then the lid comes off altogether.

Roots are the trigger, not dates. Lift a plug and look at the sides and base — white tips mean go. If you open a stage and the plants wilt within the hour, you moved too early: close it back one step, let them recover overnight and try again tomorrow. Wilting at this point is information, not a catastrophe, provided you react to it.

Choosing what to fill it with

The medium in a propagator has a harder job than the medium in a pot. It has to hold enough water that a rootless cutting does not dry out, and simultaneously hold enough air that the new roots — which need oxygen just as much as they need moisture — can actually form. Ordinary potting compost is generally too dense and too rich for this; it holds water beautifully and air poorly, and the nutrients in it are of no use to a plant with nothing to absorb them.

Rockwool deserves one specific warning, because it is the medium most often blamed for a failed batch when the real fault was preparation. Rockwool is naturally alkaline out of the bag and has to be soaked before use in water adjusted to around pH 5.5 — if you skip that step the pH inside the cube sits far too high and the roots never get going. The other universal rule: whatever you use, do not squeeze it in. Compacting a cube or a plug drives the air out of it, and you have just built the one condition roots cannot cope with.

How much light a propagator needs

Less than you think, and the mistake runs in both directions.

A cutting with no roots cannot use strong light. Light drives photosynthesis, photosynthesis drives water demand, and water demand is the exact thing the cutting cannot meet. Put a full-power grow light over a tray of fresh cuttings and you will scorch and wilt them while they are at their most defenceless. For the first week they want bright but soft: a T5, a propagation LED bar or a slim strip, 20–30cm above the lid, running a long day.

Seedlings have the opposite failure mode. A seed germinated in a warm dark propagator and then left short of light will stretch — a long, pale, floppy stem reaching for a window, which never really recovers into a sturdy plant. Once seedlings break the surface they need proper light almost immediately. That is the single most common reason windowsill seedlings look so much worse than the ones under a cheap propagation light.

Watering without drowning everything

This is where most propagator batches are actually lost, and the cause is counter-intuitive: people water a propagator on the same schedule they water everything else, forgetting that a sealed box barely loses any water at all. That is its entire purpose. Water it every day and by day four the plugs are saturated, there is no air left in them, and the cuttings are sitting in the propagation equivalent of a swamp.

Three habits fix it more or less completely:

  1. Judge by weight, not by calendar. Pick up a plug. A well-watered one is heavy and springs back; one that needs water is noticeably lighter. Once you have felt the difference twice you will never need to think about it again.
  2. Never leave the tray standing in water. A shallow pool in the base means the bottom of every plug is permanently waterlogged, which is precisely where stem rot starts. Pour off anything that collects.
  3. Mist the lid, not the plants. Misting is for topping up the atmosphere, not for feeding. Soaking the foliage repeatedly leaves water sitting on leaves in still air, which is another route to rot.

On feeding: a rootless cutting cannot take up nutrients, so full-strength feed at this stage does nothing useful and can burn the emerging root tips. Plain water, or a very weak starter solution designed for propagation, is all that is wanted until roots appear. Rooting gels work differently — they are applied once to the cut end and are there to seal the wound and supply rooting hormone, not to feed.

Taking the cuttings themselves

Seeds and cuttings: same box, different settings

It is worth being explicit about this, because running one like the other is a common and avoidable mistake.

Cuttings need high humidity from the first minute, gentle light, and patience. They stay shut up longer than feels comfortable, and the sequence is humidity first, light second. Their enemy is drying out.

Seeds need warmth to germinate and then light almost immediately after they emerge. They can be vented sooner and should be, because seedlings held in still, saturated air both stretch and damp off. Their enemy is staying wet and dark for too long.

If you are running both in one propagator — which is fine — run it on the cuttings schedule and simply move the seed tray out from under the lid as soon as the seedlings are up.

Getting plants out alive

Plenty of growers root a perfect tray and then lose half of it in the two days after it leaves the propagator. The plant has spent a fortnight in a windless, saturated environment. Its stomata are lazy, its stem has never had to hold itself against moving air, and its cuticle — the waxy layer that limits water loss — is barely developed. Move it straight into a tent with an extractor running and it will be badly shocked.

Hardening off is just the vent ladder continued. By the time the lid comes off, the plants should already have spent a day or two with the vents wide open. Then give them a day or two out of the propagator but out of direct airflow before they go under the main light. Two or three days of that is usually enough for a cutting and worth every hour.

Pot on when the roots are visible at the edges of the plug but before they are circling and matted. A plug that has gone too far transplants badly. Cleaning between batches

A propagator is warm, wet and still. That is a good description of a rooting environment and an equally good description of a culture dish. Damping-off fungi and the various stem rots persist happily on a dirty tray from one batch to the next, which is why some growers find every batch after the first goes worse than the one before it.

The routine is short. Empty the tray, wash off every trace of old medium and root debris with hot soapy water, paying attention to the corners and the underside of the lid where residue collects, rinse thoroughly and let it dry fully before the next batch. Dry is doing real work here — a fully dried surface is hostile to most of what you are trying to get rid of. Never reuse rockwool or organic cubes from a failed batch; they are cheap and they carry whatever went wrong last time.

Seven mistakes worth avoiding

  1. Never opening the vents. The most common of all. The lid saves a rootless cutting and then rots a rooted one, and nothing tells you the moment has changed except looking for roots.
  2. Heating a room that is already warm. An unthermostatted mat in a 24°C tent will push the medium well past useful. Heat is for cold rooms.
  3. Reading the air and calling it the root temperature. They are different numbers, sometimes by a lot. Measure the plug.
  4. Watering on a schedule. A sealed box loses almost no water. Judge by weight.
  5. Full-strength feed on rootless cuttings. There is nothing there to absorb it, and it burns the first root tips that appear.
  6. Using rockwool straight from the bag. Soak it first at the right pH, or the batch stalls for no visible reason.
  7. Going straight from the lid to the grow room. Harden off over two or three days. It costs nothing and saves plants.

If a whole batch fails at once

Sudden, uniform collapse across a tray almost always means an environmental cause rather than a technique problem — a mat with no thermostat that ran hot, a tray left standing in water, or a dirty propagator carrying disease from the last batch. Check those three before you change anything about how you take cuttings.

Quick answers

Do I actually need a propagator, or will a plastic bag do?

A bag over a pot genuinely works, and generations of gardeners have rooted cuttings that way. What a propagator adds is control rather than magic: a rigid lid that does not touch the leaves, vents you can open by degrees instead of all at once, and a flat tray that sits properly on a heat mat. The bag gives you a sealed box with one setting. The propagator gives you a dial. If you are starting six cuttings once a year, use the bag. If you are starting trays several times a season, the tray pays for itself in survival rate.

Heated or unheated - which should I buy?

It depends entirely on the room, not on the plant. Root growth slows sharply as the medium cools, and below roughly 18°C most cuttings and many seeds simply sit there using up their reserves. If the space you are propagating in reliably sits at 20°C or above, an unheated propagator on a warm shelf is fine. If it is a spare room, a garage, a conservatory in March or anywhere that drops overnight, buy heat. A separate heat mat under a cheap unheated tray is usually the better value version of the same thing, because the mat can be reused under anything later.

What temperature should the propagator be?

Aim for roughly 21–25°C at the medium for cuttings, and 18–22°C for most seeds. Note that this is the temperature in the cube or plug, not the air temperature of the room, and the two can differ by several degrees. A heat mat typically lifts the medium somewhere around 5–8°C above ambient, which is why a mat in a 24°C room can easily overshoot. If your propagator or mat has a thermostat, use it. If it does not, the cheap fix is to run it on a timer or slide the tray partly off the mat.

How long should the vents stay shut?

Closed for the first few days, then progressively open from around day four or five, and fully open before the lid comes off altogether. There is no fixed calendar, because the trigger is roots, not dates. Once you can see white root tips at the base of a plug, the plant can draw its own water and the saturated air has stopped helping and started encouraging rot. As a rough guide, most cuttings are ready to start venting inside a week and out of the propagator inside two to three.

Why are my cuttings rotting at the base?

Almost always too much water and too little air, usually together. A plug that is saturated has no air left in it, and roots need oxygen as much as they need moisture: the classic mistake is watering a propagator on a schedule when the sealed lid means it barely loses any water at all. Squeeze test the medium rather than watering by habit, keep the vents doing some work, and never leave the tray standing in a pool. Dirty trays reused without cleaning are the other common cause.

Do seedlings and cuttings want the same conditions?

The same box, but not the same settings. A cutting has no roots and cannot replace what its leaves lose, so it needs high humidity and gentle light for the first week. A seedling arrives with a root already and needs the opposite emphasis fairly quickly: it wants warmth to germinate, then good light almost immediately or it stretches into something thin and floppy. In practice that means cuttings stay shut up longer, and seedlings get vented and lit sooner.

How much light does a propagator need?

Much less than you would think, and far less than a flowering plant. Cuttings with no roots cannot use strong light and will be damaged trying, so the aim for the first week is bright but soft - a T5, an LED propagation bar or a strip 20 to 30cm above the lid is plenty. Seedlings can take more, and need it sooner to stay short and sturdy. A full-power grow light straight over an open propagator is the fastest way to scorch a tray.

Can I use a propagator for tomatoes and chillies too?

That is exactly what most of them were designed for, and the settings barely change. Chilli and aubergine seed in particular want steady warmth to germinate at all, which is precisely what a heated propagator provides in a cold British spring. Herbs, tomatoes, brassicas and ornamental cuttings all go through the same box.
